Every engagement installs the same mechanism: criteria written before the pressure arrives, a poll where each initiative is called against them, and a record that holds. What varies is how much of the mechanism you take.

The table is set
Every live initiative on the growth portfolio inventoried, and the candidates that should be on the table put there. A portfolio cannot be ruled on well if its best options were never in the room.
Draft rules, applied
Commitment criteria drafted with your leadership: what flies, what holds, what gets scrubbed, and the kill condition every initiative must name. Each item on the table is then ruled against them.
The verdict session
Findings tabled with your ExCo: a verdict per initiative, each minuted as a decision record, and your first rulebook in draft. What you hold at the end is a ruled-on portfolio and the instrument to keep it that way.
The review can end the engagement. If your portfolio does not need this discipline, the record says so, the fee stands, and we part on good terms. The review fee is credited in full against the programme if you proceed.
№ 02 · THE RULEBOOK PROGRAMME · FOUR TO SIX MONTHS
The rulebook is drafted with, and adopted by, your executive team. It is your governance instrument, co-authored: you adopt it, we install it.
2.2The first polls are run under it: out loud, on the record, every initiative called against the rules and minuted.
2.3One go is taken through to production under the rules, by the senior pod that ruled on it, proving the discipline pays.
2.4Every go leaves with two attachments: a working prototype, proof the thing works, and the growth narrative, the internal story that carries the commitment through your board and into the organisation.
№ 03 · THE REGISTER · STANDING
The quarterly poll cadence, chaired and maintained. Every ruling minuted and held on your register.
3.2Scrubs are recorded with the capital and attention they return. A growing register of honest verdicts becomes the institutional memory your next decisions draw on.
3.3Reviewed at twelve months against one question: are the rules still paying for themselves? If the answer is no, the register closes. Even the standing engagement has a kill condition.
№ 04 · THE VERDICTS
Committed, resourced, and shipped by the pod that ruled on it.
Not killed. Sent round again with the condition it must meet named.
Recorded with the capital and attention it returns. A scrub is the rules working.
